Villa Management Economics: Gross to Owner Net

Villa management economics on Gili Air and in Bali is a stack of at least seven deductions between the gross booking and the cash the owner keeps. This article prices each line where a public source exists, grades every number, and shows why an occupancy assumption copied from Bali can overstate the net on Gili Air.

Key takeaways

  • - At least seven deductions sit between gross booking revenue and owner net: platform, management, cleaning, maintenance, utilities, marketing and vacant nights (Victaura Research framework; no single public source).
  • - Airbnb charges the host 3% under its split structure and typically 14% to 16% of the booking subtotal under the host-only structure, to which software vendors report most hosts outside the EU moved in September 2026 (Airbnb Resources, 2026; Hostfully, 2026).
  • - Booking.com's commission is cited at a 15% headline for UK accommodation and 17% to 22% effective, and at 15% to 25% depending on market, all directional until checked against the partner agreement (HolidayFox, 2026; PriceLabs, 2026).
  • - Villa management fees are commonly quoted at 15% to 20% of rent collected, from operator and sales-oriented sources (Bukit Vista, April 2024; Own Property Abroad; broker-reported).
  • - Hotel reserves for furniture, fixtures and equipment are cited at 4% to 5% of total revenue, rising to 7% to 11% with technology and permanent components, and one SEC-filed hotel loan agreement sets 4% (HVS article, August 2003; SEC filing, FY2014; directional).
  • - The 2026 minimum wage in Lombok Utara regency is Rp2,758,221 per month, a legal floor for one regular worker (Detik Bali, 1 January 2026; press-reported, directional).
  • - Gili Air averaged 41.6% occupancy in 2024, against about 60.7% for Bali star hotels in 2025, a gap of roughly 70 nights a year (C9 Hotelworks 2025; BPS via GoodStats 2026; directional, different samples).
  • - Stacking the percentage lines alone gives 22 to 41 per 100 of gross, or 33 to 41 on Airbnb's host-only fee, before cleaning, staff, utilities, marketing and tax (Victaura Research arithmetic on third-party ranges; not a project result).

What separates gross revenue from owner net on a Bali or Gili Air villa?

Between the gross nightly rate and the cash the owner receives sit at least seven deductions. On a villa in Bali or on Gili Air the sequence runs through platform commission, management fee, cleaning and linen, routine and structural maintenance, utilities, marketing, and the nights the property is empty or closed. What remains is owner net, defined here as the cash left after every operating cost and a replacement reserve, before financing, ownership structure and income tax. This article walks that stack line by line and puts a grade on every number.

The method matters more than any single figure. Gross revenue is a measured quantity, because the booking engine records it. Net is a derived quantity, and every deduction inside it is either negotiated or estimated. Victaura Research therefore grades each input as measured, industry estimate, directional or broker-reported, and says so plainly where only a sales-oriented source exists.

Nothing here is a projection for a specific project. The arithmetic below is generic, built from third-party ranges, and is not a return attributed to any asset or operator. Its only purpose is to show how many lines the principal must price before a number deserves the word net.

The jurisdiction adds a layer that a tourism brochure skips. Gili Air sits in North Lombok regency in West Nusa Tenggara (NTB), not in the province of Bali. Wage floors, local tax collection and permitting therefore run through a different regional authority than in Bali's Badung or Gianyar regencies, even though the two destinations share one tourist funnel and often one booking itinerary. A model that copies Bali assumptions onto the Gilis imports the wrong regulator along with the wrong occupancy.

What do Airbnb and Booking.com take from a villa booking?

Airbnb publishes two fee structures, and the choice changes the arithmetic. Under the split structure the host pays 3%, deducted from the listed price to calculate the payout, while the guest pays a separate service fee of 14.1% to 16.5% on top. Under the single, host-only structure the host bears the whole fee, typically 14% to 16% of the booking subtotal. Airbnb's own resource page adds that most hosts who use property management or channel management software are on the single fee (Airbnb, How much does Airbnb charge hosts, accessed October 2026). Grade: measured, as published by the platform, with the exact rate varying by listing and country.

Third-party guides put the Booking.com base commission near 15%, and that figure is directional. HolidayFox gives 15% as the 2026 headline rate for UK accommodation and an effective 17% to 22% once Genius guest discounts, Preferred Partner commission uplifts and payment fees are added, while PriceLabs cites 15% to 25% depending on market and setup. We found no Booking.com primary document that fixes a number. The principal should read the partner agreement for the specific property, not a guide.

The commission is levied on a base wider than the room rate. Host-software vendors state that the Airbnb host-only fee applies to the nightly rate plus cleaning and pet fees but not to taxes, and one UK guide describes the Booking.com commission as applying to total booking value including guest-paid taxes. Both are secondary claims. If the base includes the cleaning fee, a villa that charges guests for cleaning still pays commission on that charge.

The host-only migration is in motion, and the published dates conflict. As of 11 October 2026, software vendors report that Airbnb moved most hosts outside the EU or EEA to the host-only fee in mid-September 2026 (15 September per Hostfully, 17 September per Hospitable), with EU or EEA hosts due in mid-October 2026, and both cite a fee of 15.5%. Airbnb's own help centre gives the same 15.5% for most hosts on the single fee and states that the split structure is being phased out. The consequence for an owner is simple. A channel that cost the host 3% under the old structure may cost 15.5% on identical occupancy. The prudent underwriting case uses the higher number and treats the lower one as a benefit the platform can withdraw.

How much does a villa manager charge in Bali, and on what base?

A management fee of 15% to 20% of rent collected is the commonly quoted range, and the source set is commercial. Bukit Vista, a Bali-based operator, wrote in April 2024 that fees usually run between 15% and 20% of the rent collected each month, and its own packages are priced at 15% and 20% of revenue with no fixed fee. Own Property Abroad, another sales-oriented guide, gives 15% to 20% of monthly rental income, or an alternative fixed fee of about IDR 3 million a month for Bali villa management. Grade: broker-reported, from operator and sales sources, not audited.

The base matters as much as the rate. Bukit Vista describes two bases, the rental value and the rent actually due. A fee on rental value is payable even when no rent arrives. For a villa that fills fewer than half of its nights, that distinction is not cosmetic. The principal should read which base the contract names before comparing a 15% offer with a 20% one.

The headline fee rarely covers everything the owner assumes it covers. Bukit Vista lists an onboarding fee based on the number of units and an early termination fee in a flat range of USD 250 to 500 or more, and it notes that maintenance, repairs and supplies may fall to the manager or to the owner depending on the contract. Those clauses are where net moves, and the contract should say who carries each.

A third-party manager and an owner-operator face different incentives. A manager paid a share of revenue is paid for occupancy and rate, not for margin. A manager paid on net shares the cost discipline and the downside. Contract design, not the percentage, decides who watches the cost line.

Net is a derived number. Every deduction inside it is estimated, negotiated, or both.

What do cleaning, linen and staff cost on Gili Air, and where does the wage floor sit?

Cleaning and linen have no verified public benchmark in Bali or the Gilis, and they scale with turnovers, not with nights. A villa that sells thirty three-night stays turns over thirty times. A villa that sells ten nine-night stays turns over ten. Cleaning, laundry and consumables follow the count of check-outs, so short average stays raise the cost per occupied night.

The labour floor is set by decree, and it resets every January. The 2026 minimum wage for Lombok Utara (North Lombok) regency, which covers Gili Air, is Rp2,758,221 per month, effective 1 January 2026, as reported by Detik Bali, which cites NTB Governor decree No. 100.3.3.1-683 of 24 December 2025. The NTB labour office gives that decree number, dated 22 December 2025, for the provincial minimum wage, and we found no official page that publishes the regency figure; the WageIndicator page keeps it behind a sign-up form. Grade: directional, press-reported. It is the minimum for one regular worker, not the cost of a villa team, and it excludes social contributions, holiday payments and any housing the operator provides.

Staffing is largely fixed while revenue is not. A caretaker, a gardener and a pool attendant draw salary in a month with ten occupied nights exactly as they do in a month with twenty-five. That is the structural reason a villa's cost base is stickier than its income, and why a fall in revenue, from fewer nights or a lower rate, cuts net by a larger share than it cuts gross.

Island logistics add a premium that mainland benchmarks omit. Linen, consumables, spare parts and technicians reach Gili Air by sea from Lombok. Each crossing adds a handling step and a delay that a villa on a road does not carry. We hold no sourced figure for the premium and flag it as an unquantified line.

What is a capital reserve, and how much maintenance should a tropical villa carry?

*A capital reserve, which hotels call the FF&E reserve, is cash set aside each month to replace furniture, fixtures and equipment before they fail.* An HVS article by Stephen Rushmore, published in the Canadian Lodging Outlook of August 2003, states that a reserve of 2% of total revenue was appropriate forty years earlier and that the industry standard had risen to 4% to 5%, and it predicts that technology could add a further 2 to 3 points. The same article leaves plumbing, electrical systems, heating and air conditioning, façade and structure outside that 4% to 5%, estimates them at a further 1% to 3%, and puts the total capital requirement at 7% to 11% of total revenue. It does not argue that owners should reserve all of it, only that the outlays are real and cut long-term yield. The article is more than twenty years old and was written for hotels in mature markets. Grade: directional.

One filed hotel contract sets the reserve at 4%. A hotel loan agreement filed with the US SEC by Strategic Hotels & Resorts as an exhibit for fiscal year 2014 requires monthly deposits of four percent of gross revenue into the reserve. This is a contract term for one institutional hotel, not market evidence for single villas. It shows where one lender set the requirement, not where a Gili Air villa lands.

Tropical coastal assets age faster than inland benchmarks assume. Salt, humidity and sun shorten the life of timber, air-conditioning compressors, pool plant and roofing. This is an engineering judgement, not a sourced figure. The principal should ask for the maintenance log of a comparable villa that has traded for several years, not an annual percentage.

Routine and structural maintenance are different lines and belong to different budgets. Routine covers pool chemistry, pest control, repainting and air-conditioning service. Structural covers roof, waterproofing, pumps and electrical systems. Whether the manager's fee pays for either, as coordination or as cash, is a contract term. Where the title is leasehold, the remaining lease term sets the horizon over which structural spending is recovered, a point developed in the cost of tenure in prime resort markets.

A reserve that is not funded is a loan from the future owner. Villas that skip the reserve in early years show a flattering net and can then absorb a roof, a pump or a full refit in a single quarter. The allocator should treat a statement without a reserve line as gross of a cost that will arrive, and price it in.

What does local accommodation tax do to owner net in Bali and on Gili Air?

Indonesia caps the regional tax on hospitality services at 10%, each regency sets its own rate, and the tax comes out of owner net when the nightly rate is quoted tax-inclusive. Law No. 1 of 2022 on financial relations between central and regional government was promulgated on 5 January 2022, and its transitional Article 187 keeps regional tax regulations made under the previous law in force for at most two years from that date. Article 58 caps the rate of the regional tax on certain goods and services, which covers hotel services, at 10% and leaves the applicable rate to regional regulation. Grade: measured as a statutory ceiling, read from a legal database transcription of the law.

The law names villas among taxable hotel services, and the regency applies it. The law defines hospitality services as the provision of accommodation that may be equipped with food and beverage services. Article 53 lists villas explicitly among hotel services, alongside private residences operated as hotels. How a specific property is classified and taxed still runs through the regency's own regulation and its tax office. The principal should obtain that ruling in writing for the specific property.

Who bears the tax depends on how the price is quoted. If the nightly rate is quoted tax-inclusive, the tax comes out of the owner's revenue. If it is quoted exclusive, the guest carries it and the owner is only the collector. Platforms and managers differ on this, and the difference is worth up to the full rate on every booking. Check the quoting convention in the channel before trusting any net figure.

Income tax sits below this line and is outside this article. Owner-level tax depends on whether the asset is held in an Indonesian company, under a lease structure or by an individual, and we have not taken rates from adviser sites. The principal needs a licensed adviser for that layer. Separately, the IDR 150,000 levy paid by international visitors to Bali is a provincial instrument charged to the guest, and it does not appear in the owner's account.

Can Gili Air occupancy support the same assumptions as Bali?

Not on the public averages, which point to a gap. C9 Hotelworks, in a report dated 11 August 2025, put average 2024 occupancy across the Gili Islands at 42%, with Gili Air at 41.6%, Gili Trawangan at 47.7% and Gili Meno at 36.9%. Bali's star-hotel occupancy for 2025 is reported at about 60.7%, from data of BPS, Indonesia's statistics agency, as cited by GoodStats. The two are different samples, an island-group estimate against a provincial series of star-rated hotels, so they are not like for like. Grade: directional.

The arithmetic of the gap is plain. At 41.6%, a property sells about 152 of 365 nights. At 60.7% it sells about 222. The difference is roughly 70 nights a year, equal to a villa that is full for ten weeks. Every fixed cost listed above is paid in both cases. On these directional averages, the Gilis start lower on occupancy.

The report estimates higher occupancy for international-grade stock, and that estimate is not a measurement. C9 puts international-grade midscale to luxury properties at 50% to 70%, while noting that island supply is mostly economy and midscale guesthouses. The principal should read 42% as the consultant's reported average for the three islands and 50% to 70% as a consultant's estimate for a segment, unproven for any single villa.

Demand is growing from a domestic base. C9 reports 773,148 visitors to the three islands in 2024, up 26% on 2019, of which Gili Air took 25% (directional, no stated method). Domestic arrivals were 695,834. The report gives no international figure, and the implied residual of about 77,300 is our subtraction, not a reported number. A domestic-led mix differs from an international one in rate tolerance, length of stay and channel use, and each of those feeds the cost stack.

Victaura Research

How deep is the Gili Air supply, and where does a villa sit in it?

C9 Hotelworks counts 364 establishments and 4,150 keys, or lettable rooms, across the three Gili islands, which is an average of about 11 keys per establishment. Gili Trawangan holds 2,320 keys, or 56%. Gili Air holds about 31%, which is roughly 1,290 keys on our arithmetic. The report states that most properties are economy to midscale guesthouses and small hotels. Grade: directional; the report states no method and does not date the supply count.

The report does not break out villas, so the villa segment cannot be sized from it. A principal cannot say from public data how many private villas compete on Gili Air, what they charge or how full they are. In this research we found no published benchmark for the island from STR, a hotel performance data provider, or from HVS. Thin data is itself a finding, and it argues for more caution on every assumption, not less.

Small-scale supply means informal operations and uneven reporting. The C9 report does not describe its occupancy method, and Victaura Research assumes that figures for such stock rest on counts and surveys rather than on audited property accounts. A single well-run villa can sit well above or below the island average, and the average tells the principal little about which. The only reliable benchmark is the trading history of a comparable villa, which the allocator should ask the operator to produce.

The project page is the place for what the project itself says. The Gili Air project page sets out what has been published about the development. This article takes no position on that project's numbers and states no figure for it. Its purpose is to give the principal the questions to put to any villa on the island, including that one.

An allocator should request three documents from any operator on the island. Twelve months of monthly statements from a comparable villa, the contract that governs its management, and the tax filings that match the booking platform record. If those cannot be produced, the net figure on offer is a claim, not a result.

How should a principal build the net waterfall for a Gili Air villa?

Start from occupied nights, not from the nightly rate. Occupied nights are the volume, and everything downstream scales with them or fails to. Take the available nights, apply an occupancy the evidence supports, and multiply by an average rate that is net of discounts. The result is the gross booking revenue, and it is the only line in the model that is measured at the booking engine.

Then apply the percentage lines in order of their base. Platform commission falls on the booking subtotal. The management fee falls on rent collected or rental value. The reserve falls on total revenue. Each has a different base, so they cannot simply be added, but as a first pass they stack.

The percentage layers alone absorb a large share before any fixed cost. Per 100 of gross booking revenue, the ranges above give 3 to 16 for the platform, 15 to 20 for management and 4 to 5 for the reserve, which sums to 22 to 41 before cleaning, staff, utilities, marketing and tax. The low end needs Airbnb's 3% split fee, which software vendors report was withdrawn for most hosts outside the EU in September 2026. On the host-only fee of 14 to 16 the sum is 33 to 41, and Booking.com's effective rates or the full HVS capital requirement would raise the top. This is arithmetic on third-party ranges, not a result for any project, and the bases differ. It shows the order of magnitude, nothing more.

A low-occupancy case stresses the fixed lines, not the percentage ones. Percentage lines shrink when revenue shrinks. Staff, utilities and insurance do not. Moving from 60.7% to 41.6% occupancy raises fixed cost per occupied night by a factor of about 1.46, or 46%, before any change in rate. If a gap of that size held for comparable villas, it could separate a profitable villa from a marginal one.

The last line is the one the projection leaves out. Days of closure for repair, renovation or access disruption reduce available nights, not only occupied ones. A villa closed for three weeks has 344 nights to sell, not 365. Add that to the stack, with the fixed lines and the reserve, and the principal has a number that meets the definition of owner net used here.

Victaura Research

What does Victaura Research not know? Weaknesses, honestly disclosed

The management fee evidence is commercial. The 15% to 20% range comes from operators who sell management and from guides that promote them. No audited survey of owner-reported fees in Bali or the Gilis surfaced in this research. Balitecture puts typical Bali villa management fees wider, at 15% to 25% of gross rental income (April 2026). The range may be narrow or wide in practice, and the contract in front of the principal governs.

The platform fee migration is reported, not verified by us. The 3% and the 14% to 16% figures come from Airbnb's own page. Airbnb's help centre also gives 15.5% for most hosts on the single fee and says the split structure is being phased out. The rollout dates come from software vendors alone and conflict between sources. The Booking.com rate rests on third-party guides alone.

The occupancy comparison mixes samples. The Gili figure is a consultant's island-group estimate for 2024, and the Bali figure is a star-hotel series for 2025 as relayed by a data portal. Neither measures private villas. The 70-night gap is arithmetic on those two numbers, not a measured difference between villas.

Several lines have no benchmark at all. Cleaning per turnover, utilities, insurance, marketing spend and the island logistics premium have no verified public figure in our research, so none is given. The tax ceiling is read from a legal database transcription of the law, not from the official gazette. The capital reserve benchmark is a hotel figure from an HVS article of August 2003.

What would change the picture. Twelve months of statements from comparable villas on Gili Air, the regency's written position on tax treatment, and the actual contract terms of a manager would each replace an estimate with a measurement. Until then the principal should carry the ranges, not the midpoints.
